AI Can't Fix Your Knowledge Mess. It Can Only Hide It.

Most teams have the same problem.

One cancellation policy lives in five places. A help article from 2022. A manager’s email that introduced an exception. A training deck. A clause in the terms of service. A whole heap of Teams messages asking which is the correct one.

None of them quite agree.

The current answer to this mess is: “we’ll just put AI on top of it.”

We disagree.

Two ways to think about knowledge

There are two competing philosophies for how to handle a knowledge mess. They sound similar, but they lead to completely different products and completely different outcomes.

Inferred truth. AI crawls every system you have. SharePoint, Slack, email, Drive, Confluence, your CRM, the random Notion page from a project that died in 2024. When someone asks a question, the AI searches across all of it, synthesises an answer in real time, and serves it up. Microsoft Copilot is the highest-profile example. Glean and a growing list of similar products are doing the same thing.

Source of truth. A human decides what the canonical answer is. It lives in one place. It has an owner, a review date, and a clear lifecycle. AI uses that as the foundation. Everything else (the Slack threads, the old emails) is supporting context, not source material.

The first approach sounds magical. No migration. No clean-up. Just point the AI at your existing chaos and let it figure out what’s true.

The second approach sounds like work. Because it is.

What “inferred truth” actually does

When AI synthesises an answer from five contradictory sources, it doesn’t tell you the sources contradict each other. It picks one, or it averages them, or it generates something plausible-sounding that nobody actually wrote.

That’s not a knowledge base. That’s confidence theatre.

Back to that cancellation policy. Your AI agent gets asked “what’s the cancellation policy?” by a customer. It synthesises an answer from those five contradictory sources. The customer reads it, takes action, and gets a different answer from a human a week later. Now you have an angry customer, a complaints record, and no audit trail of what the AI actually said.

This is the future of knowledge management?

The compliance problem

If you’re in a regulated industry, the inferred-truth model has a specific failure mode that should keep you up at night.

There’s no audit trail of what the company’s official position was. There’s only what the AI happened to synthesise on a given day, from whichever sources were freshest in its index. If a regulator asks “what was your stated policy on X in March?”, you can’t answer. You can only show the documents the AI was crawling at the time.

A single source of truth solves this. There’s a canonical article. It has a version history. You can show a regulator exactly what the policy was on any given date, who wrote it, who approved it, who reviewed it, and who read it.

The inferred-truth model treats audit trails as somebody else’s problem. The source-of-truth model treats them as table stakes.

What about the migration?

The strongest argument for inferred truth is “we don’t have time to clean up our existing content.”

Fair. Nobody does.

But there’s a hidden assumption in that argument: that AI on top of chaos is good enough. It isn’t. You’re not avoiding the work. You’re deferring it, and the deferral cost compounds. Every wrong answer the AI gives erodes trust. Every contradiction it papers over makes the underlying mess harder to fix. Six months in, you have all the original mess plus a layer of AI-generated answers that nobody can trace back to a source.

Cleaning up your knowledge isn’t optional. AI doesn’t make the cleanup go away. It just hides the mess for a while.

What we believe

The future of knowledge management isn’t smarter AI guessing at what’s true. It’s a single source of truth that AI builds on.

That means a few things in practice.

Humans decide what’s canonical. Not the AI. The AI helps surface, search, draft, and propose. But “what’s true” is a human decision, recorded in one place, with a clear owner.

Every article has a lifecycle. It gets reviewed on a schedule. It can be marked stale. Readers can flag it. When it’s wrong, it gets fixed at the source, not patched over by an inference engine.

AI agents read from the source of truth, not around it. When an agent answers a question, it cites the article. When it proposes a change, that change lands in a human review queue, not directly in the published content. The source stays clean. The agent stays useful. The audit trail stays intact.

The honest admission

A single source of truth requires curation. Somebody has to write the articles, decide who owns them, set the review dates, and respond to reader feedback. That’s work. There’s no version of this where the work goes away.

We think the curation is the point, not the cost. The act of deciding what’s true is what makes a knowledge base useful in the first place. AI doesn’t free you from that decision. It makes the decision more important, because more things now depend on it. Your team. Your customers. Your AI agents.

The pitch for inferred truth is “no work.” That’s why it sounds appealing. But “no work” usually means “no clarity,” and in the long run, no clarity is more expensive than a bit of curation.

Where this is going

The companies that figure out knowledge management in the AI era won’t be the ones with the smartest inference. They’ll be the ones with the cleanest sources. AI is going to amplify whatever foundation it sits on. A clean foundation produces useful answers. A messy foundation produces confident-sounding nonsense.
